Repair or replace your heating system

When a heating system quits in a Leander house, the question is rarely whether it can be fixed. Almost anything can be fixed. The real question is whether fixing it is a good use of money on a system this old, and that decision has a few hard lines in it that hold regardless of how cold Central Texas gets.

First, know which decision you are making

Texas is close to evenly split on how homes are heated. The Energy Information Administration's 2020 residential survey lists electricity as the main space heating fuel in 51 percent of Texas housing units, with natural gas at 42 percent. Around here both are common, and the repair-or-replace math is not the same for each.

A gas furnace is its own machine. It ages on its own schedule, and replacing it does not touch your air conditioning. A heat pump is the same outdoor unit that cools the house in July, so a heat pump decision is a whole-system decision whether or not you were thinking about cooling. Find out which one you own first. The age line, and what it actually tells you

Carrier, whose factory authorized dealer network we belong to, puts the working life of a well-maintained furnace at between 15 and 20 years, and suggests that once a furnace reaches the 15-year mark it is worth starting to research replacement options. ENERGY STAR sets a lower bar for simply having a look: equipment more than 10 years old, or not keeping the house comfortable, should be evaluated by a professional.

Neither of those is a verdict. A twelve-year-old furnace with a bad igniter is a repair, full stop. What age changes is what the repair buys you. At year six you are buying a decade. At year eighteen you are buying a season, and the next part to fail will not be the one you just paid for.

The findings that decide it for you

Some repairs end the conversation. The heat exchanger is the main one. Carrier describes it as generally the most expensive part to replace, and notes that a failed heat exchanger in an older unit often justifies replacing the furnace outright.

It is also the part with a safety argument attached. The EPA lists leaking chimneys and furnaces and back-drafting from furnaces among the household sources of carbon monoxide, and the CDC describes CO as an odorless, colorless gas that kills without warning. A compromised heat exchanger is not a repair to defer to spring, and it is not something to assess by pulling the cover off yourself. A furnace cabinet puts a homeowner next to a gas valve and line voltage at the same time.

Carrier's other end-of-life signals are quieter and easier to talk yourself out of: service calls becoming routine, heating costs climbing on normal usage, rust or cracks, soot, and a system that cycles on and off rapidly. One of those is a data point. Three at once on a system past 15 years is an answer.

What does not force the decision

Refrigerant rules have made homeowners nervous, and the nervousness is mostly misplaced. The EPA's technology transitions rule set a global warming potential limit of 700 on newly manufactured residential air conditioning and heat pump products, which manufacturers have had to meet since the start of 2025. That governs what gets built, not what you own. The rule does not restrict the continued use of any existing system, and components needed to repair existing equipment may continue to be manufactured and sold.

So a working heat pump does not need replacing because the refrigerant in it is no longer going into new equipment. If someone tells you otherwise, ask them to show you where that is written.

Rule out the cheap explanations first

Plenty of systems condemned as worn out are being asked to do an impossible job. ENERGY STAR advises checking the filter monthly in heavy-use months and changing it at least every 3 months, because a clogged filter starves airflow. Furniture moved over a return does the same thing. So does a thermostat running a schedule nobody remembers setting.

Past that, duct and installation quality matters more than most homeowners expect. ENERGY STAR reports that sealing and insulating ducts can improve heating and cooling efficiency by as much as 20 percent, and that improper installation can reduce system efficiency by up to 30 percent. Carrier makes the same point from the other direction: an oversized system cycles on and off rapidly and stresses its own components, while an undersized one runs continuously and never quite gets there. A house with cold back bedrooms may have a duct problem wearing a dead-furnace costume, and new equipment will reproduce the complaint with newer parts.

The visit that makes this decision earlier and cheaper

Both the CPSC and the EPA recommend having the heating system professionally inspected and serviced every year, with chimneys and flues checked for blockages, corrosion, disconnections and loose connections. ENERGY STAR makes the efficiency case for the same yearly tune-up. The CPSC also asks for CO alarms with battery backup on every level of the home and outside sleeping areas, and reports that more than 200 people a year die from CO produced by non-automotive consumer products.

An annual check moves this decision out of the failure. Finding a tired heat exchanger in October is a choice between options. Finding it on the coldest night of the year, with the house dropping and nobody sleeping, is an emergency purchase.

How we handle it

If the honest answer is that the part is fine and the system has years left, that is a heating repair and we say so. If it is a failed heat exchanger on a twenty-year-old unit, we say that instead and walk through heating replacement options, including whether a heat pump or a furnace suits your house. If nothing is broken and you simply want it checked before winter, book maintenance now rather than in December.
